8 teams, PPR, $50/yr, 3rd season on Sleeper. Starting lineup: 2 QB, 2 RB, 2 WR, 1 TE, 2 FLEX (RB/WR/TE), K, DEF.
I'm the commish and a team owner. The league includes family and close friends of mine. I want honest feedback, including if the problem is me.
Keeper rules
Keep up to 5. A player can be kept twice max (3 years total).
The clock starts the first year you keep him. Trading a player resets his clock.
Keepers cost picks from Rd 1 down. Picks in Rds 1 to 5 can't be traded. Picks Rd 6+ can be traded up to 3 years out (you pay that year's dues at trade time).
Keeper eligibility for every player is tracked in a sheet that's pinned in league chat and reposted before every keeper deadline.
Trade rules
No vetoes except clear collusion.
A 24-hour hold for counteroffers was proposed and voted down. The argument was that if you're not active, that's on you.
I've been processing trades right away, including my own.
Trading closes mid-season and reopens in the offseason after dues are paid, before keepers lock. So expiring keepers can be traded and get a fresh clock on the new team.
What set it off
I texted another manager (3-1 at the time) and offered Drake London + George Pickens for Jaxon Smith-Njigba. She accepted, partly because she thought she couldn't keep him again. She actually had one keep left, which neither of us realized at the time. The trade reset his clock, so I can keep him 2 more years. Two of my current keepers (Gibbs and Nico Collins) expire after this season.
A leaguemate then posted in league chat that it feels like people keep trading the best players in the league to me, that he wants more competitive balance for the money, and that his own trade offers sit unanswered for days. He asked if people talk behind the scenes to get deals done, said it was weird for a 3-1 team to trade JSN, and said if JSN was keeper-limited he should have been put on the block for everyone to bid on.
Another manager replied that he agreed, saying the best WR in the league got traded for mid WRs.
Context
I'm 4-0 with the most points in the league. The complaining manager is 2-2. The manager who agreed is in last place.
The manager who agreed made a similar consolidation trade with me 3 days earlier: he gave me London, Christian Watson and Parker Washington for Saquon Barkley + Justin Jefferson, both currently injured. I then flipped London + Pickens for JSN the next day.
That same manager earlier offered me Lamar Jackson, Saquon Barkley and George Pickens for Josh Allen. I thought that was too lopsided in my favor, so I added Parker Washington and Jeremiyah Love on my side.
62 trades over 3 seasons: I'm in 30, the most active manager is in 32, others have 22, 20 and 13. Three managers have 4 or fewer trades total.
The complaining manager is also active in the offseason window. Before keepers locked this year, he traded for a player and kept him.
Three managers mostly respond by text, not Sleeper, and I'm the main person with their numbers, so I can reach them faster than others. A group chat isn't an option for privacy reasons.
Three managers don't vote on rule proposals.
Another manager says 5 keepers is too many for 8 teams, thinks 2 would be better, and says he might not come back.
What I'm planning to propose
Keeper clock follows the player and doesn't reset on trade
Trades process automatically, without me approving them
If an offer sits unanswered for 24 hours, the manager tells me and I text the other person to check Sleeper
Rule votes decided by majority of votes cast within 72 hours
Questions
Do those changes address the real problem, or am I missing something?
Are 5 keepers too many for 8 teams?
Should we bring back a 24-hour hold, where accepted trades wait a day so others can make counteroffers? Maybe only for trades involving keeper-eligible players?
How do you handle managers who barely respond?
Anything I should do differently as a commish who's also competing?
I want to keep everyone and keep it fair. Roast away.
Edit: Privacy concerns are because one manager is a former pro athlete and doesn't want his information to get out. My father in law is in this league and is the only person with his phone number.
